Every real estate conference eventually arrives at the same conversation.

Someone asks, "Where are you getting your leads?"

The room immediately fills with answers.

Google.

Zillow.

Facebook.

Instagram.

YouTube.

Direct mail.

Open houses.

Sphere.

Past clients.

Everyone is looking for a better lead source.

It's understandable. We all want a more predictable pipeline.

But after nearly four decades in this business—as an agent, team leader, brokerage executive, technology executive, investor, and now Chief Revenue Officer at PLACE—I've become convinced we're asking the wrong question.

The question isn't:

"Where do leads come from?"

The question is:

"Why do consumers choose one agent over another when dozens appear equally qualified?"

That's an entirely different question.

And I believe the answer explains what the next decade of real estate will look like.

Because we are no longer competing in a lead economy.

We're competing in a trust economy.

We Have Never Had More Information

Think about the consumer today.

Before they ever speak with an agent, they can:

Estimate the value of their home.

Read neighborhood reviews.

Research school districts.

Compare mortgage rates.

Watch hundreds of YouTube videos explaining the buying process.

Read agent reviews.

Analyze market trends.

Ask ChatGPT questions at midnight.

Consumers have access to more information than at any point in history.

Ironically, that hasn't made choosing an agent easier.

It's made it harder.

Because information doesn't eliminate uncertainty.

It often creates more of it.

Every article offers a different opinion.

Every website suggests a different value.

Every social media account claims someone is the "best agent."

Consumers don't suffer from an information shortage.

They suffer from a confidence shortage.

Information Has Become a Commodity

Every technological revolution commoditizes something.

The internet commoditized information.

Streaming commoditized entertainment.

Amazon commoditized selection.

AI is now commoditizing knowledge.

For years, agents created value simply because they possessed information consumers couldn't easily access.

Market statistics.

Inventory.

Pricing.

Contract knowledge.

Today much of that information is available instantly.

That should make every agent pause.

If consumers can increasingly access the same information we can...

Where does our value come from?

The answer isn't information.

It's interpretation.

Judgment.

Context.

Experience.

Most importantly...

Trust.

Consumers Aren't Buying Real Estate Services

This may sound strange, but I don't believe consumers wake up wanting professional photography.

Or open houses.

Or transaction management.

Or even expert negotiation.

Those things matter.

But they are not what consumers are actually purchasing.

What they're really buying is certainty.

Think about what buying or selling a home feels like.

It's emotional.

Financially significant.

Often stressful.

There are dozens of decisions.

Each carrying meaningful consequences.

Consumers aren't hiring an agent because they want someone to unlock doors.

They're hiring someone who helps them feel confident making difficult decisions.

That's why two agents offering identical services often produce completely different outcomes.

One creates certainty.

The other simply provides information.

Trust Changes the Economics of a Business

Businesses built on trust operate differently.

They spend less acquiring customers.

They earn more referrals.

Their marketing costs decline.

Customer lifetime value increases.

Pricing becomes less sensitive.

Think about Apple.

Costco.

Amazon.

They don't succeed solely because of products.

They succeed because consumers trust what the experience will be.

The same principle applies to agents.

The more trust you accumulate, the less your business depends on constant lead generation.

Trust lowers customer acquisition cost.

It increases retention.

It compounds through referrals.

It becomes an appreciating asset.

Most agents measure their database by the number of contacts.

I think that's the wrong metric.

The more important question is:

"How much trust exists inside my database?"

Those are very different measurements.

The Trust Flywheel

Over the years, I've noticed something about the most successful agents.

Their businesses seem to accelerate.

Not because they're working dramatically harder.

Because they've built a flywheel.

It looks something like this:

Deliver exceptional advice.

Create confidence.

Earn trust.

Generate referrals.

Increase reputation.

Create more opportunities.

Deliver exceptional advice.

Notice something?

Marketing isn't the center of the flywheel.

Trust is.

Marketing may introduce you.

Trust keeps the wheel spinning.

AI Won't Replace Great Agents

This is one area where I think the industry has become distracted.

People ask whether AI will replace agents.

I think that's the wrong debate.

AI will absolutely replace tasks.

It will improve efficiency.

It will make marketing easier.

It will generate content.

It will summarize contracts.

It will answer questions.

What it won't replace is judgment.

Or empathy.

Or credibility.

Or trust.

In fact, I think AI makes trust even more valuable.

Because when everyone has access to similar information...

Consumers place an even higher premium on knowing who they should believe.

The scarce asset isn't knowledge.

It's trusted judgment.

The Business You Should Be Building

If I were starting over today, I wouldn't ask:

"How do I generate more leads?"

I'd ask:

"How do I become the most trusted voice for homeowners in one market?"

That's a completely different strategy.

It changes:

How you market.

How you communicate.

How you create content.

How you follow up.

How you think about client experience.

Because every interaction either increases trust...

Or decreases it.

Every email.

Every showing.

Every negotiation.

Every social media post.

Every recommendation.

You're either making a trust deposit...

Or a trust withdrawal.

A Better Scorecard

Imagine if every agent tracked these four numbers instead of just transactions.

How many homeowners trust me enough to call before making a decision?

How many past clients would confidently introduce me to their closest friends?

How many consumers see me as their first source of real estate insight?

How much trust did I earn this week?

Those numbers are far more predictive than closings.

Closings measure what already happened.

Trust measures what happens next.

The Next Decade

I believe the next decade belongs to the agents who understand this shift.

Information is abundant.

Attention is scarce.

Trust is priceless.

Technology will continue to evolve.

Consumers will continue to gain access to better tools.

AI will continue changing workflows.

None of that changes one fundamental truth.

People still make life's biggest decisions with people they trust.

Always have.

Always will.

The agents who understand that won't simply survive the next decade.

They'll define it.

One Final Thought

The most valuable asset in your business isn't your CRM.

It isn't your website.

It isn't your brand.

It's something far harder to build.

It's the confidence a client feels when they say, "Whatever Chris recommends, that's what we're going to do."

Everything else in real estate can be copied.

Technology can be copied.

Marketing can be copied.

Systems can be copied.

Trust can't.

And in the economy we're entering, it may become the most valuable asset an agent will ever own.
